When to redesign vs refactor — a decision framework for Kenyan businesses

Not every tired website needs a redesign. Some need a refactor — faster hosting, image compression, a cleaner header, a smarter CTA. Some do not even need that; they need content and distribution. A redesign is a six-to-twelve-week investment and it should only be taken on when the existing site is genuinely holding the business back.

The framework below is what we walk every prospective client through before quoting. It is deliberately designed to talk some people out of redesigning. If a lower-cost intervention will get you the outcome, we will say so.

Five signals it is actually time to redesign

The signals that justify a full redesign: your mobile load time is over four seconds on a real Safaricom connection; your site has been compromised in the last 18 months; your content model is actively blocking the team from publishing; your brand has changed materially and the visual language no longer matches; or your conversion rate has declined year-over-year despite stable traffic.

Two or fewer of these and a refactor is usually the better move — cheaper, faster, lower risk. Three or more and a redesign will almost certainly pay for itself inside a year.

Data migration is the hidden risk in every redesign

The failure modes we see most often on rescued Kenyan redesigns: orphaned content from incomplete migrations, user-account breakage where passwords did not re-hash, order history that silently disappeared, and — most seriously — personal data copied to dev laptops and never cleaned up.

For most brochure sites under 100 pages, a big-bang cutover is cheaper and faster. For content-heavy sites, sites with user accounts, or e-commerce stores with live orders, a phased migration — template by template or section by section — reduces risk dramatically.

We default to big-bang when we can and phased when the risk profile demands it. Phased redesigns carry a 15–25% cost premium because both the old and new stacks run in parallel during migration, but for high-traffic commerce the risk reduction is usually worth it.
